AI Implementation Framework — Arjit Mathur

A replicable, scalable methodology for taking AI from proof-of-concept to production value inside organizations — without a traditional engineering team. Developed from hands-on implementations at Amazon, the Anthropic Hackathon, and across fintech and healthcare domains. Built on Claude Code, Google AI Studio, and Cursor as the primary development stack.

The Core Problem This Solves

Most organizations have two failed modes with AI: endless pilots that never reach production, or engineering-heavy builds that take 12+ months and miss the business need. This framework is the third path: structured, AI-native development that goes from identified use case to production deployment in weeks.

Framework: Five Phases

Phase 1 — Use Case Identification

Not every process should be automated with AI. This phase defines the scoring criteria:

Output: ranked use case list with ROI estimate per item. Amazon analytics automation scored highest on all five — which is why it was built first and reached production.

Phase 2 — Architecture Decision

Single LLM call vs multi-agent orchestration vs RAG pipeline — this decision determines build complexity and maintenance cost. Decision criteria:

Tool selection: Claude API (claude-sonnet) for production reasoning tasks, Google AI Studio for rapid prototyping and prompt iteration, Gemini API for multimodal requirements.

Phase 3 — AI-Native Build Methodology

The build stack that enables going from architecture to working MVP in days:

Philosophy: vibe coding and AI-native development means the constraint shifts from "can we build this technically" to "can we define this clearly enough for AI tools to build it." The business analyst who can define requirements precisely is now the bottleneck, not the engineer.

Phase 4 — Production Deployment

Common failure point: MVPs that never reach production because deployment requires traditional DevOps expertise. The framework uses:

Phase 5 — ROI Measurement

AI implementation without measurement is a cost center, not an investment. Standard metrics:

Amazon case study: 60% reduction in manual analysis time = estimated 800+ analyst hours saved annually = significant cost reduction with no headcount addition.

Where This Framework Has Been Applied

Who This Framework Is For

Organizations wanting to implement AI without building a full engineering team. Business analysts and domain experts who want to become AI builders. Consulting engagements where AI implementation strategy is needed, not just AI tooling. Any team using Claude Code, Google AI Studio, or Cursor who wants a structured deployment path.
